GEO vs SEO is not a replacement story. SEO wins position in a ranked list of links; GEO wins mention inside a generated answer. The foundations overlap heavily — authority, freshness, technical health — but the unit of success changes from the click to the citation. The sharpest published evidence for measuring them separately: ChatGPT citations overlap Google results by only about 12%.

The 12% argument

Large-scale citation analyses put the ChatGPT–Google-SERP citation overlap near 12%. Read it precisely: the two channels select different sources. A #1 ranking does not imply AI citation, and AI citation does not require #1 ranking. That is the entire business case for a separate measurement track — not the death of SEO.

What carries over

Almost everything structural: a crawlable site, topical depth, backlinks from trusted domains, up-to-date content, and valid schema. AI-cited content skews ~25.7% fresher than average organic results, and branded mentions correlate most with AI Overview inclusion — both classic authority signals wearing new clothes. If your SEO is solid, you are already halfway to GEO.

What changes

  • From keywords to prompts. Buyers ask full questions, not two-word queries. Optimize pages to answer one question completely.
  • From clicks to extractions. Put the plain answer first. AI lifts from the first viewport; burying the lede under intros costs citations.
  • From links to mentions. A brand mention in an independent roundup can outweigh a backlink for AI purposes. Mention-building joins link-building — with one caveat: correlation is not causation, and mention quality (independent, specific, recent) beats mention count.
  • From positions to share of voice. There is no position #3 in a chat answer. Measure the percentage of answers that name you, per prompt set, per platform.
Honest counter-case Google holds over 90% search share, 95%+ of ChatGPT users still use Google, and ~90% of Google clicks still go to organic results. The search pie is growing and AI search is absorbing more than destroying. Anyone telling you SEO is dead is selling something — usually GEO services.

Frequently asked questions

Can I stop doing SEO and only do GEO?

No. Search still drives most discovery traffic, and much of what ranks well also feeds AI answers: Gemini and AI Overviews build directly on Google's index. Treat GEO as an extension of SEO, not a replacement.

What SEO work transfers directly to GEO?

Topical authority, quality backlinks, fresh content, fast pages, and clean technical SEO. All of it helps AI retrieval too. What changes is the finish: structure answers for extraction and earn mentions in sources models quote.

What is genuinely new in GEO?

Four things: owning the category definition, optimizing for extraction over clicks, third-party mention building as a first-class activity, and measuring prompt-level share of voice instead of keyword positions.
