From citation gaps to content briefs

The monthly operating loop: find prompts where rivals are cited and you aren't, read the winning source, ship exactly the missing page.

A citation gap is a prompt where a competitor is cited and you are not. Each gap is a finished content brief written by the market: the cited source shows you the exact subtopic, format and proof you're missing. The loop is monthly and mechanical — find gaps, ship the missing pages, re-measure.

The loop, step by step

  1. Run the frozen set. Same 20–30 prompts, same assistants, monthly. Log citations per answer.
  2. List the gaps. Every (prompt, competitor-cited, you-absent) triple is one row. Sort by commercial intent first — informational gaps educate, commercial gaps convert.
  3. Read the winning source. Open what was actually cited. Note the format (table, definition, review, pricing), the facts it states that you don't, and the freshness date.
  4. Ship one page per gap cluster. Gaps cluster: five prompts often point at one missing comparison or definition. One quotable page per cluster, answer first, FAQ attached.
  5. Re-measure in four weeks. Identical set, identical method. Promote resolved gaps to a watchlist (spot-check quarterly — answers drift).

What not to do

  • Don't chase every gap. Low-intent informational gaps cost the same page as commercial ones and pay less. Rank by buying intent.
  • Don't copy the cited source. Match its information, beat its structure and freshness. Duplicates don't get cited twice.
  • Don't change the prompt set mid-loop. New prompts reset the baseline; add them as a separate tracked cohort.

Run it from the checklist

The GEO audit checklist turns this loop into a monthly routine you can hand to anyone on the team.

Frequently asked questions

How long before a new page moves the needle?

Plan in four-week cycles: publish, wait for re-indexing and retrieval refresh, re-query the identical set. Faster re-checks mostly measure noise.

One gap can match multiple missing pieces — where to start?

Start with the page type, not the topic: definitions and comparisons get cited most broadly. One comparison table serving five prompts beats five narrow pages.
